The brokerage had grown by acquisition. Twelve agencies, twelve client trackers, twelve onboarding flows. Critical context lived in private email threads and individual brokers’ memories.

We mapped the actual flow of a single client across the twelve agencies. The result was a unified intake form that fed a single CRM, an automated handoff between sales and onboarding, and a public-facing listings layer that drew from the same source of truth.

The system now runs without daily intervention from leadership. New brokers join, follow the flow, and the agency’s institutional memory is no longer a private inbox.
